The business that needed me in the room

I started Wholesale Universe on July 27, 2015.

I was proud of it. I should have been. It was real work and it fed people.

But I want to say the honest thing about it, because the comeback ledger is not worth keeping if I only put the flattering entries in.

Wholesale Universe could not run without me standing in it.

I sourced. I inspected. I priced. I decided what was worth taking and what was junk. I knew where every pallet came from and what it cost and what it should bring. All of that lived in my head and in my hands.

That felt like strength at the time. Everybody was buying from me because I was the one who knew.

Then I was gone.

Not on vacation. Gone, for years, into federal custody, with no ability to source anything or price anything or stand in any room at all.

And the business did what a business built entirely on one man's presence does when that man is removed.

It stopped.

Not because the market went away. The market was fine. The demand was fine. The thing that went away was me, and I was load-bearing.

I have thought about that more than almost anything else from that period.

Here is the lesson and it cost me a great deal to learn it.

A business that requires you is not an asset. It is a job with more paperwork and worse hours.

An asset keeps producing when you are sick, when you are traveling, when you are grieving, when you are in a courtroom, when you are anywhere other than standing in the middle of it.

If it stops the day you stop, you do not own a business. You own a very demanding employer who happens to be you.

So look at what I build now.

Every single thing is designed to run in a room I am not in.

Intake forms that capture a lead at two in the morning. Follow up that fires whether or not I remembered. Prices published on a page instead of quoted out of my head. Records stored in a system instead of stored in me. Documentation so somebody else can pick it up.

People sometimes read that as me being lazy or trying to automate my way out of work. It is the opposite. It is a man who learned exactly what happens when everything depends on him being available, and decided never to build that way again.

That is not a business philosophy I read in a book. That is a scar.

And it applies to more than businesses.

Any structure that requires one specific person to be present and functioning is fragile. Families that only work when one parent is holding it together. Churches that only work because one man does everything. Volunteer teams where one guy has all the keys and all the phone numbers.

You are not being humble by making yourself indispensable. You are creating a single point of failure and calling it dedication.

Build it so it survives you having a bad year.

Because you are going to have a bad year. Everybody does. Mine just came with a case number.

Wholesale Universe stopped because I stopped. That is not a story about the market or the economy or bad luck.

That is a design flaw. Mine. And I fixed it.

If you are building something right now, ask the ugly question tonight.

If I disappeared for two years, what would still be running?

Whatever the answer is, that is the actual size of what you have built.

Everything else is you, standing in a room.
