I Ran the Whole Thing Off the Bank Balance
For years I ran Wholesale Universe off one number. It goes up when you sell at a loss and down the week you restock. Here is the number I never wrote down.

For years I had exactly one report.
I opened the banking app. If the number was bigger than last week, it was a good week. If it was smaller, I worked harder.
That was the entire management system of Wholesale Universe. I believed it was working, because the number kept going up.
The bank balance is not a report. It is a puddle. It tells you water got here. It will not tell you whether it rained or whether the roof is leaking.
Four ways that number lied to me
It goes up when you sell at a loss. A bank does not know a good sale from a bad one. Money came in, the number went up. I got the exact same feeling from moving something at a loss that I got from moving something at a real margin.
It goes down the week you do the right thing. Restock week looks like a bad week. It felt like a bad week. I have made worse buying decisions than I needed to because I did not want to watch that number drop.
It blends everything. The category carrying the whole operation and the category quietly bleeding it both disappear into one figure. One number cannot tell you which is which. It was never built to.
It lags. By the time the balance tells you something is wrong, the wrong decision is three months old and already sitting on a shelf taking up room.
The number I never wrote down
Here is the one that still gets me.
I never once wrote down what a unit actually cost me by the time it was ready to sell.
Not the invoice. The invoice, plus the freight, plus the hours somebody spent breaking it down and sorting it, plus the share of every load that was never going to sell at any price to anybody.
That is the real number. That is the only number that tells you whether the buy was smart or whether you just got lucky on the sell side.
I could have had it. Every piece of it was sitting in a folder or a stack somewhere. I never sat down and did the arithmetic, because the balance was up, and up felt like an answer.
It was not an answer. It was a mood.
What I do differently now
Every system I build reports at the level of the thing, not the level of the account.
Per unit. Per lead. Per job. Per source.
If money went out and money came back, I want to know which specific thing it went out on and which specific thing it came back from, and I want that sitting on one line so nobody has to reconstruct it from memory eight months later.
That is not sophistication. It is the opposite of sophistication. It is the cheapest discipline there is, and I skipped it for years because I was busy and the balance looked fine.
If this is you right now
You do not need software to start. You need one page and an afternoon.
Pick your top five items, jobs, or services. Write down what each one actually costs you all in, including the part nobody counts. Write down what each one actually brought in. Do it for last month.
It will not be perfectly accurate.
It does not have to be accurate. It has to be specific. A rough number attached to a real thing beats a precise number attached to everything.
Because if the only number you can produce is the account balance, you do not have a business yet.
You have a scoreboard with one light on it, and that light only tells you the game is still going.
